There’s a lot you can do by yourself to qualify the Japanese market for your products.
JETRO (the Japan External Trade Organization) is a good source for broad overviews of some common markets. Their accurate and reliable information ranges from basic how-to export overviews to more up-to-date industry data. But as good as JETRO can be, there’s no way they can cover every product area. This is where Google comes in handy but of course the reliability of that information suffers the further you get away from known sources. In Japan there’s an association for everything. Interested in selling to the Japanese semiconductor equipment industry? The Semiconductor Equipment Association of Japan (SEAJ) is a good place to find information on your prospects. Navigate on that site to the Member’s link and you’ll find a listing of manufacturers. SEAJ’s English and Japanese pages are very similar and more importantly, up-to-date. But be careful! Not all associations keep their English language pages up-to-date and not all associations have English language pages! There are so many Japanese industry associations you can usually just search by just adding “association” behind an industry or product type. Say you want to sell something to Japanese chicken farmers. Searching on “Poultry Association” brings up the “Japan Poultry Science Association” and the Japan Poultry Association’s. However, the latter’s statistics are behind a pay wall so if you want current statistics on the Japanese poultry industry, your Japanese better be up to snuff because it’s not available in English. For a small piece of heaven, visit Tonki in the Meguro district of Tokyo and experience their tonkatsu. Tonkatsu, the only food served at Tonki, is simply a piece of pork breaded with panko breadcrumbs and deep fried. But really it is much more. The pork is more succulent than what you’ll ever find in the West and to say it is deep fried doesn’t really do it justice. No oily KFC-like fried food here. Tonki’s tonkatsu is fried to a crisp perfection. Like most tonkatsu shops, Tonki serves their tonkatsu with shredded cabbage, rice, and miso soup and provides a special tonkatsu sauce and hot mustard as condiments. But Tonki does it better than most. When you enter the shop there’s a U-shaped counter which is where I usually prefer to sit. From there I can watch the cooks prepare my meal, listen in on conversations to either side of me or strike up a conversation with my neighbor. If you arrive before 6pm there’s a good chance you’ll find a seat immediately. Any later and you’ll have to wait. There is a second seating area upstairs, but from that vantage point you miss all the action. If you have the time, I highly recommending waiting for a seat at the counter. When entering Tonki you’re immediately greeted and asked how many are in your party and what you’d like to eat. Fortunately, there are only two things on the menu: hirekatsu (“he-ray-ka-tsu”- pork filet) and rosukatsu (“row-su-ka-tsu”- pork tenderloin). For my money, the hiramatsu is the winner as it’s a bit more succulent, but either is under $20. With that you get rice, an endless mound of shredded cabbage, and miso soup. At an additional cost Beer (“Be-ru”) is the drink of choice but soft drinks are also available. Getting There: Take the Yamanote line to Meguro Station and exit the station using the west exit (see map above). Bear left outside the station, cross the street and head to the right past a row of buildings to the first street on your left. Tonki is about 50 feet up the street on your left.
Assess: What changes are needed before you go global?
There are a multitude of things you need to consider before going global. Your product is one of them. Product Profile What differentiates your product in your domestic marketplace? Will that difference be sufficient to win share in Japan? If your main differentiator is price, know that in Japan a low price can be both a plus and a minus. Even though their price was more expensive, one client was able to capture a sizable share of the Japanese market with their component precisely because it was better made and resulted in a better end product. Japanese buyers love low pricing, but they won’t sacrifice quality for price. Another client didn’t succeed in Japan until after they realized that what was an acceptable reject rate in the rest of the world isn’t acceptable in Japan at any price. After tightening inspection parameters they succeeded in reducing rejects. They weren’t able to raise the price of their product but they did eventually win a larger share of the customer’s business.

For US companies targeting Japan, everything you need to know about succeeding there can be learned by watching the Japanese movie Swing Girls. Well, not quite but let's keep this light! Swing Girls is what would happen if the Bad News Bears met your local high school jazz band. In the process it says a lot about Japanese culture and what it takes to succeed there. The movie is set in Yamakawa High School in Yamagata Prefecture, deep in the northern backwaters of Japan. The girls are in remedial math class when they are roped into becoming the new school pep band. Because there aren't enough of them to form a full band, after hearing a recording of Glen Miller's Moonlight Serenade they decide to become a jazz band. How hard can that be, right? The girls face many obstacles, not the least of which is their complete and utter lack of musical training. But they persist, they "ganbare" because that's what it means to be Japanese: to persist. The girls eventually manage to find a band director who, despite his love of jazz and his undying devotion to the saxophone, is a total failure. Undeterred and now hopelessly smitten with jazz, the girls continue practicing and eventually become good enough to enter a regional high school band competition. Predictably, the forces of nature, their own self-doubt, and any number of minor disasters conspire against them but in the end they prevail. That's ganbare! It's what Japanese do. It's what they admire in themselves, and in others. At about 16:30 in the above clip the girls make their debut at regionals. If you can last that long, I dare you to not smile when the girls launch into Louis Prima's Sing, Sing, Sing at 21:00! Perseverance must be genetically encoded in Japanese DNA because they like nothing more than coming up against long odds and working hard to overcome them. Want to succeed in Japan? Ganbare! I was reminded of that when I recently read Eric J. McNulty’s excellent article “Your People’s Brains Need Face Time” in which the author makes a convincing argument for periodic face time as a way to keep our increasingly virtual and disbursed work environments operating smoothly. Japanese know this intuitively. They thrive on face time and long Japanese work hours manifest their need for collective engagement. “Dry” Americans, “Wet” Japanese Years ago I’d often hear Japanese disparagingly refer to Americans as “dry”. In particular, our attitude towards relationships are dry. Cut-and-dry if you will. Americans, they said, don’t abide by the bonds of duty and obligation that characterize Japanese relationships. There’s truth to that. We Americans often shed relationships as quickly as we form them. Japanese, on the other hand, can be ponderously slow and hard to get to know because they are reluctant to form new relationships. Americans are fast friends. Networks are rapidly built creating virtual bridges strong enough to be used to transport the heaviest of commercial loads. It’s an on-demand system ideally helping both parties accomplish the desired objective. Then when the objective is met, the bridge is re-tasked for another use. Neither approach is right nor wrong, just culturally specific and important to know how to navigate. Smooth as a Gravy Sandwich Japanese companies work well because of their heavy investment in face time. McNulty says that by bringing people together in the same space, “Team members are reminded of their colleagues’ humanity and learn to respect and better understand each other in ways that don’t materialize when they only engage remotely.” That’s very wet, very Japanese. When you spend time with others you see them for who they are and deal with them differently than if your relationship were virtual. The difference in cultural expectations means that Americans don’t need to rack up the legendary amount of face time that Japanese do. However, as McNulty implies, a little can go a long way. A Balancing Act For those who do business in the US and Japan it’s important to understand the relative importance each culture places on face time. In America sharing an after work dinner with a customer or a colleague is becoming increasingly rare. In Japan, that American quick and easy style of bonding is equally hard to find. I’ve found that reaching across the cultural aisle and doing the unexpected can be transformative and rewarding. I’ve been told that cold calling is dead in Japan but I’m here to tell you that it’s very much alive in the United States. I believe that the effectiveness of a phone call has increased in direct proportion to the amount of unsolicited e-mail sent, and that’s a lot! Most people avoid rejection, and let me be clear, if you cold call you will experience rejection. Some people take it personally but for better or worse, e-mail is impersonal so a lot of salespeople prefer to hide behind the anonymity of the Internet. However, if you’re willing to take the risk, cold calling can be very rewarding. There are multiple ways to cold call, so let me be clear what I’m referring to. In my book, cold calling is picking up the phone and calling someone you’ve never met before but whose needs you’ve prequalified and who in your estimation can benefit from what you are promoting. A cold call is only as effective as your ability to answer these questions: Who buys your product? What similar things are they purchasing? Why do they purchase it? When and how do they make those purchases? In other words, the “warmer” you can make your “cold” call, the more success you’ll have. Do your homework. Know as much about your prospect as possible. Know the product or service you’re selling and how it benefits your prospect. American companies have become very lean in the past ten years. These days, most companies have fewer employees and those employees have broader responsibilities than in the past. That means people have less time to waste on unsolicited calls. I have a 20-second rule. If I can’t capture the prospect’s attention in the first 20 seconds of the phone call, I never will. Putting together a short, concise, effective introduction is hard. Delivering it is even harder. For a non-native English speaker, working in a foreign culture, it is next to impossible. Developing a good 20-second pitch requires knowing what to say, how to say it, and who to say it to. But that is only half the task. Engaging your prospect in a non-threatening way to maximize the potential for developing a long-term relationship is the other half. For those of us who use cold calling as a valuable sales tool on a regular basis, these obstacles are simply puzzle pieces that need to be fit together. It’s big challenge and like all challenges, the bigger it is, the greater the reward! |
